40 percent of your pipeline is dead and everyone knows it

Sep 10, 2026 2 min read

Run an experiment. Open the pipeline, sort by last activity, scroll to the bottom. There it is, the deal from November, stage Negotiation, 80 percent probability, last email unanswered for 94 days. The rep knows it is dead. The team lead suspects it. In the forecast call he still dutifully recites his 45,000 euros, quarter after quarter, like an undead showing up for work.

Zombie deals are not a cosmetic flaw. They poison every number built on top of the pipeline.

The forecast first, obviously. If 40 percent of the volume will never close, the weighted pipeline is fiction, and leadership is planning hires and cash on the basis of fiction. Then coverage: three times pipeline coverage sounds reassuring, in reality it is 1.8, and you only notice once the quarter is already lost. But the most expensive effect is the third one, priorities. A rep with 30 open deals spreads his attention across 30 deals. If 12 of them are dead, a third of your selling time flows into follow-ups to people who signed with the competitor long ago.

Why does nobody clean this up? Because deleting hurts. A closed deal is an admitted failure, an open deal is hope, and hope looks better on the dashboard. As long as pipeline volume counts as a performance indicator, the system rewards hoarding. That is human. It is still lying with extra steps.

The solution is not a motivational speech, it is system hygiene. First, exit criteria per stage: a deal only sits in Negotiation if a concrete, verifiable event proves it, say a sent quote with a response to it. If the criterion is not in the CRM, the deal sits in the stage before. Second, an automatic stale alarm: 21 days without activity in late stages, then a flag on the deal and a task, 45 days, then escalation to the team lead with one simple question, revive or close. Both can be built natively in any suite, one afternoon of work, no new tool.

The first pass is ugly. The pipeline shrinks by a third, the dashboard looks like a crisis, someone has to explain it upstairs. Then something interesting happens: the forecast starts being right. Not getting better, being right. And suddenly you can steer instead of guess.

A small pipeline that closes, or a big pipeline that comforts. Take your pick.
