HubSpot Marketing Hub does exactly what it's configured to do. The problem is three years of configuration by different people, none of it documented, all of it writing to the same contact record.

Lifecycle stages bent into private hacks

HubSpot's 8 default stages get overloaded: sales bumps contacts to Opportunity by hand, a form resets them to Lead, and the MQL definition lives in one workflow nobody documented. Contacts move backwards, and every 'became an MQL' date lies.

Dashboards full of opens, empty of revenue

The marketing report tracks email opens, form fills, and sessions, none of which reconcile to a single closed-won deal. Since Apple Mail Privacy Protection pushed open rates past 70%, the headline metric is noise, and the board asks what pipeline marketing actually sourced.

The questions we get asked.

What access do you need?

Super Admin on your HubSpot portal, or a seat scoped to Marketing, Automation, and Reporting, plus read access to your CRM pipeline so attribution can reconcile against closed-won deals. If HubSpot syncs to Salesforce, we need the field mapping, not write access to Salesforce itself.

How long does the rebuild take?

Two to three weeks for a typical portal. The audit and lifecycle mapping take the first week; rebuilding segmentation, scoring, and attribution on clean properties takes the second. Portals with heavy list debt or a live Salesforce sync run to three weeks, because we reconcile before we hand over, not after.

Who pays for the HubSpot subscription?

You do, in your own portal. The Marketing Hub tier and your marketing-contacts allotment stay on your billing, so you own every asset. Clearing list debt usually pulls stale contacts out of the marketing-contacts count, which often pays for part of the engagement by dropping you a tier.

Will rebuilding break our live campaigns and workflows?

No. We audit every active workflow and list before touching a property, stage changes on a sandbox copy where your subscription allows it, and cut over campaign by campaign. Lifecycle timestamps and historical data are preserved: we correct the model going forward, we don't wipe your history.

Can HubSpot attribution really reconcile with sales?

Yes, once it's wired to deals instead of form submissions. HubSpot's multi-touch revenue attribution credits closed-won revenue across touchpoints; the reason it usually doesn't match sales is that it's reporting on the wrong object. We map it to the deal pipeline and reconcile line-by-line so both teams quote the same sourced-pipeline number.

What happens after handover?

Your team owns the lifecycle model, the scoring rules, and the list-hygiene runbook, so the portal stays clean without us. Some clients keep a light quarterly review for attribution and list drift, but nothing depends on us being in the seat. That's what the runbook is for.
