Your CRM has technical debt, you just don't call it that

Developers have a word for a particular phenomenon: technical debt. The quick fix that was really meant as a stopgap and has now been running in production for three years. Everyone knows the concept from software. Almost nobody applies it to their CRM.

Yet your CRM is a codebase. Look inside. The required field created for a campaign in 2022, filled with “n/a” ever since because otherwise the save button goes on strike. The flow that triggers another flow that sets a field that a third flow overwrites again, and nobody remembers in which order. The validation rule someone deactivated, “just briefly”, fourteen months ago. Workarounds on top of workarounds, each one reasonable at the time, in sum a minefield.

And as with code, you pay interest. Not someday, but every month. The interest is called: reports nobody trusts. An onboarding in which the new rep learns which fields to ignore. And the most expensive form of all, the fear of change. When your admins lower their eyes at the question “can we adjust the stage model?” because nobody knows what would break, that is not caution. That is insolvency in slow motion.

The difference from a real codebase: there, at least the idea of a refactoring budget exists. Good engineering teams reserve a fixed share of their capacity to pay down legacy before building new features. In the CRM? Zero. Every quarter adds a new field, a new automation, a new tool with its own integration. Deposits only, never repayment. No wonder the orgs look like a legacy monolith nobody wants to touch after five years.

We once audited an org with 340 reports. Twelve of them were opened in the last quarter. 340 built, twelve used, and still nobody dared to delete, because what if report number 218 is needed somewhere after all? That is exactly what interest burden sounds like.

Paying it down is no dark art, by the way. Field inventory, switch off dead automations, document dependencies, then clean up in layers. Uncomfortable, yes. But measurable, finite, and afterwards you can make changes again without praying.

Ask your team which CRM change they have been putting off for over a year because they do not dare. That one answer tells you more about your interest rate than any dashboard.
