A deal without a next step is a hope

Sep 12, 2026 2 min read

CRM systems collect required fields the way other people collect loyalty cards. Industry, employee count, lead source, region, eventually 14 of them just to create an opportunity, and the reps fill them with whatever gets past validation. Most of those fields you can cut. One you should introduce instead, and with teeth: next step, as text plus date.

Sounds trivial. It is not.

A deal is, by definition, movement toward a close. If nobody can say what happens next and when, nothing is moving, and then it is not a deal, it is wishful thinking with a dollar amount attached. The field forces exactly that one distinction, on every single entry in the pipeline. If it says discuss proposal on July 22 with the CEO, the deal is alive. If it says follow-up with no date, or a date that has been in the past for three weeks, you know where you stand too.

The effect in the pipeline review is the real lever. Without the field, the rep tells ten minutes of deal story, everyone nods, nothing happens. With the field, the question takes ten seconds: what is the next step, and is it on the customer’s calendar? If the answer dodges, you have found your coaching topic, usually missing access to the decision maker or a discovery that never properly surfaced the pain. The field does not just diagnose the deal. It diagnoses the seller.

And it makes dead wood visible, automatically. A report on overdue next steps is the most honest pipeline view there is, more honest than any stage and any probability, because stages can be talked up, but a lapsed date cannot. Companies that roll this out routinely find a quarter to a third of the pipeline with a dead or missing next step in the first month. Unpleasant. But cheaper than finding out at the end of the quarter.

Technically this is one afternoon. Two fields, one validation rule that blocks closing a task without a new next step, one report, done, all native in every suite. No tool purchase, no project, no roadmap. The hurdle is discipline: leadership has to use the field in every review, or in six weeks it degrades into the next field people just fill in.

Want to stress-test your pipeline in five minutes? Count the deals where the next step is missing or overdue. That number is your real forecast haircut.
