Your chatbot is decoration

Sep 09, 2026 2 min read

Bottom right on your website, a widget is blinking. It greets visitors with a cheerful hello, asks three canned questions, collects an email address at 11 p.m., and drops it into a queue nobody opens in the morning. That is not a lead channel. That is a doily on the digital sofa.

The thesis here is this: chat only works as a sales channel if there is a human on the other end in real time. Everything else is a worse contact form with animations.

The appeal of the bot is understandable. It promises round-the-clock availability without headcount, and the vendor’s sales deck shows impressive numbers about conversations started. Except nobody measures what happens after. A visitor standing on your pricing page at 2 p.m. with concrete buying intent, being funneled through a decision tree by the bot, has had exactly one experience: nobody here wants to talk to me right now. He is not coming back. He was your hottest lead of the week.

Speed to lead is the one number that truly moves inbound. Respond within five minutes and your odds of qualifying the lead are many times better than responding after an hour, that has been robustly documented for years. Chat is the only format that can push those five minutes to zero. But only if the message lands instantly with someone who can, and is allowed to, answer.

That is where the real work lives, and it is routing, not conversation design. Who is on duty during business hours, what logic assigns the chat, what happens after 60 seconds of no response, what does escalation look like, how does the conversation land in the CRM with its context. That is a process problem with a bit of tech attached. A bot solves not a single one of these problems, it just papers over them.

And outside business hours? Be honest. Widget off, or a clear message: we are back at 8 a.m., leave your number, we will call you first thing. It feels old-fashioned. It still converts better than a bot that fakes availability and turns out to be a form after all.

The uncomfortable consequence: if you have nobody who can pick up chats within a minute, you do not need a chat tool. Then you do not need a license for one either, most suites ship the widget natively anyway.

Open your bot conversations from the last 30 days. How many of them has a human ever read?

Ready for numbers you don’t have to double‑check?

Five days from now you could be holding a clear, prioritised fix-list for your revenue stack, priced in euros, not estimates.
