Automation just makes bad processes fail faster

Aug 25, 2026 2 min read

The story almost always plays out the same way. Not enough is happening in sales, someone suggests marketing automation, a tool gets bought, and three months later nurture tracks, lead scoring, and automatic follow-ups are running. The pipeline? Unchanged. Only the unsubscribe rate has more to say now.

The flaw sits in the word itself. What gets automated is what’s there. If your manual outreach convinced no one, the automated version convinces no one either, it just reaches more people per hour. You haven’t accelerated a sales process. You have industrialized spam.

Look at the typical nurture track that emerges after such a tool rollout. Five emails, written in one afternoon, subject line “Did you know?”, content a feature list, spaced seven days apart because seven is a round number. Nobody ever sent these emails individually to a real human and checked whether a reply came back. They were built straight for mass sending, untested, and the tool now delivers them reliably. Reliability is not a virtue here.

An amplifier amplifies whatever you feed it. Guitarists know this: if the riff sounds bad, it sounds worse through the big rig, just louder. Marketing automation works exactly the same way, with the difference that here the big rig ruins your sender domain and the applause comes back as spam complaints.

The order has to run the other way. First prove manually that the outreach works: fifty emails by hand, to carefully selected recipients, then measure. If fifty handwritten emails don’t produce five replies, the same email to five thousand recipients won’t produce five hundred replies, it will produce trouble. But if the replies do come, you know which hook pulls, which segment responds, which cadence fits. That is the process. Then you pour it into automation, step by step, and every automated step has worked manually first.

That sounds slower, and at the start it is. Two weeks of handwork feel sluggish when the expensive tool is waiting next door. But the alternative is scaling the untested, and scaled garbage is still garbage, just with better reporting on how much of it went out.

The tool, by the way, is almost never the problem. HubSpot, Marketo, ActiveCampaign, they can all do what you need and usually far more. The question before every automation project is a different one: what exactly is supposed to get faster here? If the answer is silence, save yourself the license.

Five days from now you could be holding a clear, prioritised fix-list for your revenue stack, priced in euros, not estimates.
